An unused CRM and how to fix it
A fast-growing tech company was generating thousands of new partner leads each month. Most of them never got a reply. Response time averaged 19 business days. Some leads sat for months, and others got duplicate outreach from different people and were tracked outside the main CRM. The team was working hard to find business partners but losing possible opportunities due to a lack of CRM use.
The CRM existed but nobody trusted it. The data was inconsistent and the ownership was unclear. The pipeline stages didn't match what actually happened in real life. When someone asked, "What's the status of this lead?", no one really knew the answer.
What I built
We established routing logic and ownership rules. Every lead that came in got assigned to an owner automatically. The owner was tasked with filtering each lead based on a qualification criteria framework.
We made sure that pipeline stages mapped the actual next steps. Each lead that moved to the next stage was now an active lead, waiting to be engaged. The sequence triggered the right follow-up for that lead automatically.
Training, transparency and SLAs. It was now expected that new leads were filtered in 48 hours and qualified leads were engaged with within one week. We documented every workflow, trained team members and conducted bi-weekly KPI reviews.
Impact at a glance
New lead response time dropped from 19 business days to 1. The system followed up automatically. Onboarding time fell from 20 weeks to 3.5 weeks since every step was defined and nothing required someone to remember what came next. This system was developed to manage almost 900 active partners globally at its peak.
